Twello — Enterprise Real-Time Project Management Backend

A high-performance, enterprise-grade collaborative project management backend built on the Bun runtime with TypeScript, Express.js, and Apollo Server. Features a unified GraphQL API, live real-time WebSocket subscriptions, PostgreSQL database with Neon serverless pooling, JWT authentication with refresh-token rotation and device tracking, and persistent Winston audit logging.

Trade-Off Analysis

Unified GraphQL API with Apollo Server and WebSocket subscriptions

Allows clients to request exact project, workspace, and task shapes in a single query while streaming live updates as team members make board changes.

Trade-off: Requires N+1 query prevention using DataLoader and complex query complexity analysis.

Bun runtime for native TypeScript execution

Delivers near-instant startup times, built-in package management, and superior HTTP throughput compared to standard Node.js runtimes.

Trade-off: Requires auditing native Node ecosystem module compatibility.

Dual-layer audit logging with Winston and PostgreSQL storage

Maintains immutable records of user actions, workspace changes, and permission modifications for enterprise security compliance.

Trade-off: Adds asynchronous database writes to audited mutations.

Architecture Narrative

Challenge

Enterprise project management tools require low-latency real-time collaboration, granular access control across nested workspaces and tasks, strict auditability, and efficient relational querying without over-fetching.

Solution

Built the Twello backend using the high-performance Bun runtime and TypeScript. Implemented an Apollo Server GraphQL layer with WebSocket subscriptions for real-time board updates. Connected to PostgreSQL on Neon using connection pooling, secured endpoints with JWT refresh-token rotation (jose), established multi-tenant RBAC, and persisted audit trails for all sensitive workspace mutations.

Result

Engineered an enterprise collaborative backend with sub-50ms query responses, live multi-client synchronization, and automated database migrations.

Degradation Protocol

Failure Path & Recovery Invariants

If an active WebSocket connection is severed during network disruption, the client seamlessly reconnects using backoff and fetches the current board state via standard GraphQL queries.

What I'd Do Differently & Evolution

+

Implement DataLoader batching across all nested project task and assignee resolvers to optimize database roundtrips.

+

Introduce Redis Pub/Sub for horizontal scaling of GraphQL WebSocket subscriptions across multiple backend instances.
